Large Ships Reduce Unit Costs, While Smaller Ships Gather Cargo
The principal advantage of large container vessels is economies of scale.
A ship capable of carrying 13,000 twenty-foot equivalent units, or TEUs, can transport substantially more cargo per voyage than a vessel with a capacity of 2,800 TEUs.
Operating costs do not decline in direct proportion to vessel size. Ship prices, fuel consumption and port charges all differ. Nevertheless, provided that sufficient cargo is available, larger vessels can generally achieve lower transportation costs per container.
The difficulty is that large vessels cannot efficiently serve every port.
Ports need adequate water depth, berths and cargo-handling equipment. They also need sufficient cargo volumes to justify calls by large ships.
Shipping companies therefore use hub-and-spoke networks, connecting major ports with large vessels and serving surrounding destinations with smaller feeder ships.
The concept resembles an airline network in which long-haul flights operate between major hubs while regional flights connect smaller cities.
Large vessels carry cargo between major gateways, while smaller ships distribute it to nearby ports. Feeder ships can also collect regional cargo for onward transportation on mainline services.
This enables carriers to combine the cost advantages of large vessels with access to a wider range of cargo markets.
Of the 114,100 TEUs represented by HMM's latest investment, 104,000 TEUs—approximately 91%—will come from the eight 13,000-TEU ships. The four smaller vessels account for the remaining 10,100 TEUs.
HMM is therefore not abandoning its large-vessel strategy. It is combining mainline capacity with regional connectivity.
However, operating ships of different sizes does not automatically improve profitability. Transshipment charges, port costs and waiting times must also be considered. The economic benefits depend on securing sufficient cargo and operating efficient connections.
Africa Shows Why Regional Cargo Matters to Mainline Shipping
HMM's hub-and-spoke strategy is already visible in its operating network.
The company has introduced new services connecting West and East Africa during 2026.
Its Mediterranean–West Africa service, known as MA2, links Algeciras in Spain with Tangier in Morocco, Dakar in Senegal, Tema in Ghana, Lekki in Nigeria and Abidjan in Côte d'Ivoire.
In an official English-language announcement in April, HMM described the service as a key component of its hub-and-spoke strategy. The service uses five 2,800-TEU vessels and is operated in cooperation with Japan's Ocean Network Express, or ONE.
Algeciras serves as a Mediterranean gateway connected to HMM's major long-haul routes. Cargo arriving on mainline vessels can be transferred to smaller ships for delivery to West African ports.
The process also works in reverse. Cargo collected from regional ports can be consolidated at Algeciras and transferred to mainline vessels serving other continents.
HMM is pursuing a similar approach in East Africa.
The company announced a Gulf–India–East Africa service, known as GIA, connecting India's Nhava Sheva and Mundra with Dar es Salaam in Tanzania and Mombasa in Kenya. The service was scheduled to begin in September, using 2,800-TEU vessels.
These services illustrate that a shipping company's competitiveness depends on more than the size of its mainline fleet.
It also depends on how efficiently regional ports can be connected to major shipping corridors.
By linking African cargo to existing long-haul services, a carrier may gain opportunities to secure additional volumes without creating an entirely separate intercontinental network.
But profitability is not guaranteed. Feeder operating costs and transshipment expenses can offset the revenue generated by additional cargo.
The crucial question is not simply how many ports a carrier serves, but how much cargo it can consistently attract at economically viable rates.
Importantly, HMM has not confirmed the specific routes on which the four smaller vessels in its latest investment will operate. Its existing African services demonstrate the broader strategy, not a finalized deployment plan for those newly acquired ships.
A Return to Suez Could Change the Economics of Fleet Expansion
Another major variable surrounding HMM's investment is the changing supply dynamics of global container shipping.
Security concerns in the Red Sea have forced many container vessels to sail around the Cape of Good Hope rather than through the Suez Canal.
Longer routes increase voyage times and require carriers to deploy more vessels to maintain the same sailing frequency.
A return to Suez would shorten transit times.
Some Asia–Europe services operated by the Premier Alliance, of which HMM is a member, are preparing to resume Suez transits.
According to shipping-industry reports, the round-voyage duration of the FE1 Southeast Asia–Northern Europe service could fall from 13 weeks via the Cape of Good Hope to 11 weeks through Suez. The corresponding duration for the IOX/INX India–Northern Europe service could decline from 13 weeks to 10.
These changes affect both operating efficiency and available capacity.
For example, a weekly service requiring a 13-week round voyage would theoretically need approximately 13 vessels. If the round voyage falls to 11 weeks, roughly 11 vessels could maintain the same weekly frequency.
This can improve efficiency while releasing vessels for deployment elsewhere.
If many carriers experience the same change, the effective supply of shipping capacity could rise, potentially putting downward pressure on freight rates.
Owning more ships does not necessarily guarantee higher profits.
HMM expects to receive the final vessels covered by its latest investment by the end of 2029. The economics of the investment therefore cannot be judged solely by current freight rates.
Future global trade volumes, vessel deliveries, Red Sea security conditions and environmental regulations will all matter.
In such an environment, the number and size of vessels are only part of the equation. Route deployment, cargo utilization and network efficiency will be equally important.
Large ships can reduce unit costs on long-haul routes, while smaller vessels can gather regional cargo and connect it to those services.
The more efficiently the two types of vessels work together, the greater the potential utilization of the network.
Yet higher transshipment costs or weaker freight rates could erode the expected benefits.
What HMM is seeking through its investment of more than 2 trillion won is therefore not simply a larger fleet.
It is a shipping network that can move cargo economically on large vessels and attract additional volumes through smaller ones.
Whether that strategy generates stronger profits will depend on market conditions when the vessels are delivered and HMM's ability to secure cargo.
